How to wake up dead leads with one email (the identity trick) 🪞
A lead reactivation email that talks about who they are, not what you sell. The template, the psychology, and the n8n or HubSpot workflow that sends it for you.

Quick answer: a lead reactivation email wins back cold leads by talking about the person, not your product. Open with two or three lines about who they are at their best, make the button an identity claim (“That’s still me”), and keep any offer at the very bottom. Then automate it: a weekly n8n or HubSpot workflow finds leads with no activity in 90 days and sends it for you.
Every CRM has a graveyard. 🪦
Thousands of people who downloaded a guide, booked a demo, or started a trial, and then went quiet. Most teams do one of two things with them: blast them with the monthly newsletter, or forget they exist.
Both waste the most valuable list you own. These people already raised their hand once.
Two emails, one graveyard
Picture two emails landing in the inbox of someone who downloaded your guide eight months ago.
Email A: “We miss you! Here’s 20% off your first month.” 🫠
Email B: “Eight months ago you grabbed our lead scoring guide. That tells me you’re the kind of marketer who’d rather fix the system than chase bad leads. Still that person?” One button: That’s still me.
Email A asks them to want a deal. Most don’t, so they leave.
Email B asks them to agree with a compliment about themselves. That’s a much easier yes. 😄
The idea 💡
Remind cold leads who they are, and let them click to agree.
A discount asks “do you want a deal?” Most people don’t, so they leave. An identity email asks “are you still the person who cared about this?” Most people want to say yes.
Why it works 🧠
This isn’t a copywriting gimmick. It’s one of the better-tested ideas in behavioural science.
In a 2011 study published in PNAS, Bryan, Walton, Rogers and Dweck asked people either “How important is it to you to vote?” or “How important is it to you to be a voter?” Same question, one word changed. In one of their experiments, 95.5% of the “be a voter” group turned out to vote, against 81.8% of the “to vote” group, checked against official records.
People protect the identities they like. Give them one, and they act to keep it.
Your old leads were, at some point, “someone who takes their pipeline seriously” or “a founder who builds things properly”. The email just reminds them.
How to do it ✍️
- Pick your graveyard. Leads or contacts with no email opens, site visits or meetings in the last 90 days. Leave out unsubscribes and anyone who asked not to be contacted.
- Write two or three identity lines. Who were they when they first came to you? “You’re the kind of marketer who’d rather fix the system than work late.” Make it specific to how they found you (the guide they downloaded, the webinar they joined).
- Make the button an identity claim. “That’s still me”, “I’m still building”, “Still that person”. Never “Log in”.
- Put the offer at the bottom, if at all. A free audit, a template, a month free. Up top it turns the email into a deal; at the bottom it’s a thank-you.
- Make the click land somewhere easy. Not a login page. A page that welcomes them back, pre-filled with what they were doing, with one next step.
Here is a starting template:
Subject: Still the person who [their original goal]?
Hi {{first_name}},
A while back you [downloaded / joined / tried] {{thing}}.
That tells me you're the kind of {{role}} who [identity line].
People like that usually end up [the outcome they wanted].
Is that still you?
[ That's still me → ]
(If it is, I put together {{small offer}} for you. No catch.)

Automate it ⚙️
You don’t want to do this by hand every month. Here is the workflow I build for clients, in n8n or HubSpot:
- Trigger: runs every Monday morning.
- Find the graveyard: pull contacts with
last_activityolder than 90 days, a valid email, and no unsubscribe. - Personalise: an AI step (Claude or ChatGPT) writes the identity line from the contact’s original source, role and company, using a fixed prompt so the tone stays consistent.
- Send: through your email tool, with the button linking to a tagged URL like
?reactivate={{contact_id}}. - Listen: when someone clicks, the workflow updates their lifecycle stage, notifies the owner in Slack or Teams, and stops any other nurture they were in.
- Retire: no click after two tries? Move them to a quarterly list so you protect your sender reputation.
The AI prompt for step 3:
You write one sentence for a reactivation email.
Contact: {{role}} at {{company}}. They first came to us by {{source}} on {{date}}.
Write a warm, specific line that describes the kind of person who does that,
starting with "You're the kind of". No flattery clichés, under 25 words.
If you use HubSpot, steps 1 to 5 fit in a single workflow plus a list. In n8n, it’s about eight nodes. Either way it runs on its own from then on. If you want it built properly, that’s exactly what my n8n automation and HubSpot automation work covers.
Quick wins to try 🧪
- 🔁 Swap actions for identities in your CTAs. “Join the beta” becomes “Be a beta tester”. “Refer a friend” becomes “Be an insider”.
- 📅 Show “member since” in emails and the product. Tenure is identity.
- 🏷️ Name your customers. A word they’d proudly use about themselves beats “users”.
- 🧭 Re-segment by answer. Add two buttons (“Still me” / “Not anymore”) and route each to a different follow-up. The “not anymore” clicks are gold for your positioning.
- ⏱️ Respond the moment they click. Leads go cold fast: an HBR study of 1.25 million leads found firms that followed up within an hour were nearly seven times more likely to qualify the lead. A reactivated lead is a new lead. Treat it like one (more on speed to lead).
- 📬 Make sure it actually arrives. A win-back email in spam wins nothing back. Check your domain is set up properly first: what is DMARC, and the 10-minute setup.
How to measure it 📊
- Reactivation rate: clicks on the identity button divided by emails delivered.
- Meetings or trials from reactivated leads within 30 days.
- Unsubscribe rate: if it climbs above your normal newsletter rate, your identity lines are too generic.
Related: Before you email a cold list, check your SPF, DKIM and DMARC setup so the campaign lands in the inbox.
Frequently Asked Questions
What is a lead reactivation email?
A lead reactivation email is a message sent to leads or customers who have gone inactive, designed to restart the conversation. The most effective ones focus on the person’s goals and identity rather than a discount.
How long before a lead counts as cold?
For most B2B businesses, 60 to 90 days with no opens, visits or meetings is a sensible line. Shorter sales cycles can use 30 days; long enterprise cycles may use six months.
Should a win-back email include a discount?
It can, but put it at the bottom. A discount in the subject line or first line frames the email as a deal, and people who don’t want a deal leave. Lead with identity, end with the offer.
Can I automate lead reactivation in HubSpot?
Yes. Create an active list of contacts with no activity in 90 days, then a workflow that sends the identity email, waits, checks for a click, and updates the lifecycle stage and owner when someone re-engages. n8n can do the same with any CRM.
Go wake a few up this week. ✌️
